You're launching something new

A new product, service, or division, and it needs its own identity. Nobody's sure whether it should look like the parent brand, stand apart from it, or sit somewhere in between. Get that wrong and you either confuse the customers you have or strand the new thing with no audience.

You're taking brand marketing seriously for the first time

You've been buying ads and posting. Now you're hiring someone in-house, or wrangling three freelancers, and there's nothing for them to work from. No system, no rules, no source of truth.

You can't explain your own value

Customers and members can't repeat back what you do. Neither can your team, and everyone describes the company a little differently. When the buyer has to do the translating, that's when you lose sales, credibility, and value proposition.

There's no belief underneath it

You built a business, not something people feel part of. No point of view, no culture your staff can name, nothing for customers to join. That's the difference between people who buy from you once and people who stay.

When nothing separates you, procurement and shoppers have one lever left. A brand that signals quality is the only thing that makes a higher price feel reasonable instead of optional.

A buyer, a partner buyout, or the next generation taking over. Buyers pay for what transfers without you, and a business that only works because you're in the room is worth less. A documented brand is part of what they're buying.

This isn't a designer's opinion. Les Binet, head of effectiveness at the ad agency adam&eveDDB, and Peter Field, the marketing consultant who built the advertising industry's effectiveness database, analysed 996 campaigns in it, covering 700 brands across 83 sectors and thirty years of measured results. Businesses that put roughly 60% of their marketing into brand building and 40% into direct sales activation outperformed every other split on market share, profit margin, and pricing power. Push past 70% into activation and you buy short-term gains followed by long-term decline.

Brand effects take about six months to appear, then compound. Activation spikes fast and decays fast. What that means for you:

  • Your ad spend stops working the day you stop paying. A brand keeps working through a slow quarter, and while a competitor outspends you.
  • Pricing power is the real return. Every point of margin you win by being the preferred choice drops straight to the bottom line. Volume doesn't do that.
  • The same ads perform better. Run identical spend against a brand people recognise and more of it converts. Brand makes performance marketing cheaper, not redundant.
  • You stop paying for the same work twice. With no system, every freelancer and agency rebuilds from zero and you fund the ramp-up each time.
  • A logo is not the asset. The asset is the system, the story, and the belief: the things that keep working after the campaign ends, and that transfer with the business if you ever sell it.

What a brand should cost you

Most owners guess at this. Here's the actual math.

The U.S. Small Business Administration recommends businesses under $5M put 7 to 8% of revenue into marketing. A one-time brand build usually takes 15 to 25% of one year's marketing budget, because it's an asset you'll use for years rather than a monthly expense.

So a business doing $1M has roughly $70K a year to work with, and a $12K to $18K build fits comfortably inside it. At $500K, a full build is a stretch: start with a Snapshot and phase the rest. Under $250K, don't hire anyone yet. Take the Snapshot, use the direction yourself, and come back when the revenue is there.

If you're opening or relaunching, budget against your build-out, not last year's revenue.

AI makes production cheap, but it can be expensive without a brand to guide it.

Every business your size is being told AI will solve marketing. Then they try it and get output that reads like everyone else's, because a model with no brand to work from returns the average of everything it has seen. The average of every brand is no brand.

Define the brand first and it flips. Voice, visual grammar, rules, and a library the model can draw from, and a two-person marketing team starts publishing like a ten-person one. Same people, several times the output, and all of it sounds like you.

I've installed this three times: inside a B2B software company, an email marketing platform, and a multi-brand venue. Page production dropped from two or three weeks to about fifteen minutes. Marketing costs fell roughly 90% and creative delivery ran 400% faster. The brand work running alongside it lifted new customers about 27% at one of them.

Concepts and storyboards for the Starbucks App launch of Gold Status: animated commercials and branded content for social and mobile display that led to a successful launch. Animation by We Are Royale.

Bethesda

Extended branded creative advertising content, including social video and a web banner campaign, promoting The Elder Scrolls Online as its player count hit 15 million.

Skedulo

Brand audit and a canonical tokenised design system. Roughly 70 core landing-page and component designs whose variants propagated across 10,000+ pages. Landing pages now ship in about 15 minutes instead of two to three weeks.

Carl's Jr. + K-SWISS

Campaign art direction and design across Nike, Carl's Jr., K-SWISS, 2K Sports, and Bugaboo. K-SWISS revenue up 33% in the first two quarters. Contributed to the new-business pitch that won the $30M Carl's Jr. digital account. My team's digital and social work then helped 72andSunny win the full Carl's Jr. and Hardee's creative account in December 2011, without a review.

Branded content and brand design for an email-creation platform, including introducing its mascot identity across LinkedIn, video, podcasts, events, and event collateral. About a 27% lift in new B2B customers.

Ford UAE

Creative direction and branding of commercials, website, and motion design for the new Ford Ranger and Ford Escape launch, including the grueling Non-Stop 24-Hour Challenge brand activation stunt.

ZeitView

Formerly DroneBase. Rebrand that drove 27% growth, and end-to-end design of AirCraft, which launched in 2017 as the first augmented reality platform for commercial and recreational drone flight.
